Managers are being asked to do more with less. That means you're asking your people to do more, too.
People are typically willing to do more when paid more, but that's not the challenge many of you face. You're requiring more work with no additional pay or career advancement. 😫
Do this -
- Acknowledge - recognize what you're asking (ex. "I know what I'm asking...")
- Explain - give a reason (see "because hack") (ex. "I need you to take this on because...")
- Be clear - specify what additional duties the person is accountable for (ex. "This is what I'm looking for...")
- Offer support - this is when you need to engage more with the employee
- Empathize - it's okay to let the person vent (ex. "I hear you and appreciate where you're coming from...")
- More feedback - timely, positive feedback re. their added efforts is key
- Be appreciative - thank the person for their additional effort
Don't do this -
- Don't apologize - empathize...don't apologize
- Don't sugarcoat - people deserve the truth
- Don't blame - avoid pointing finger at upper management
- Don't make promises (you can't keep) - they erode your credibility
- Don't go missing - they need to see you now more than ever
